We changed over at 20 months. V is TERRIBLE at going to sleep and staying asleep, so we were not super successful in the crib and therefore not attached to it at all. That was actually one of the reasons we decided to switch over, and it was the best thing we ever did. Transitioning helped reduce the time it took him to get to sleep because I could lay with him, and I feel like he's sleeping better overnight now, though I know a lot of that is health-related too.
We did the toddler bed first because the crib converts and we wanted to test it out before we committed. We switched to a twin bed about a month later and it's worked really well (I wanted a full since I lay with him a lot but his room is too small). I would not have purchased a separate toddler bed if we didn't already have that option on hand.

We converted DD1's crib to a toddler bed around 16 mo because she could climb out. We moved her to a toddler bed (one of the ikea grow to twin beds) when we needed the crib back around 22 mo. Both transitions were seamless for us. It was a complete non-issue.
DD2 is starting to try and get her leg over the side at 18 mo, so I assume we'll be converting to a toddler bed/taking the side off the crib sometime this summer for her.
